Ex-PlayStation Boss Shawn Layden Tells Xbox CEO Asha Sharma to “Pick a Lane”

Former PlayStation executive Shawn Layden believes Xbox needs to make a clearer choice about what kind of gaming company it wants to be, telling the platform holder to “pick a lane.” The comments come as Xbox works through a major strategy reset under new CEO Asha Sharma.

Shawn Layden’s comments don’t come without significant backing. Layden spent decades at Sony, becoming one of PlayStation’s most recognizable executives during the highly successful PS4 era, giving him plenty of experience with the demands of running a major console platform. His latest comments arrive after years of Xbox significantly expanding its scope, with Microsoft buying Bethesda and Activision Blizzard for considerable sums, pushing Game Pass across the world, and bringing more first-party games to competing platforms. While that approach may have made Xbox one of the industry’s biggest publishers, it also blurred what fans should expect from the company as a console manufacturer.

Xbox has officially announced the addition of Mythic Achievements for gamers who earn every achievement in a given game, available now for Insiders.

Shawn Layden Wants Xbox to Choose Between Platform and Publisher

Speaking on The Expansion Pass podcast, Layden argued that Microsoft has spent too much time moving between those two goals and stated that the company needs to “pick a lane.” In his view, Xbox can either become a top-tier console platform capable of competing directly with PlayStation, which would require meaningful exclusives and strong third-party support, or lean fully into being one of the world’s largest publishers. Layden pointed to Sega’s post-Dreamcast move away from hardware as proof the latter path can work, adding, “You can’t be successful at both.” He also questioned how Game Pass fits into the equation when Microsoft wants players to both subscribe and purchase games outright.

The former PlayStation boss’ criticism gets at a problem Xbox has been trying to solve for years. Selling Call of Duty, Minecraft, and Bethesda games to as many people as possible makes sense for Microsoft’s publishing business, while keeping major games exclusive can make Xbox hardware more valuable, becoming somewhat contradictory objectives. The company has also tried to make PC, cloud gaming, Game Pass, and Xbox Play Anywhere parts of the same ecosystem, potentially spreading the company a bit too thin. Layden argues that those goals don’t always reinforce one another, especially when a game sold on PlayStation can benefit Microsoft while giving someone one less reason to buy an Xbox.

However, recent developments suggest that Asha Sharma is making the console side of that equation more important again. Sharma became Microsoft Gaming CEO in February and quickly emphasized a renewed commitment to Xbox hardware, while Microsoft later announced that Gears of War: E-Day and Clockwork Revolution would be Xbox console exclusives. Unfortunately, that reset has also been quite painful for companies under the Xbox umbrella. In July, Sharma announced plans to eliminate roughly 3,200 roles throughout FY27, beginning with around 1,600 cuts, while saying the business was not healthy and needed lower costs and fewer management layers.

For now, it doesn’t seem like Xbox is quite ready to choose only one of Layden’s suggested lanes. Microsoft continues to publish titles from Activision Blizzard, ZeniMax, and Mojang on multiple platforms while also trying to give its console more exclusive reasons to exist. Sharma’s early strategy looks more like an attempt to rebalance those priorities than abandon one side entirely. Whether those two goals can actually work together is the question Layden is raising, and one Sharma will have to answer as her version of Xbox takes shape.
